Old Lead Reactivation: The 30-Day Campaign That Recovers $50k+ From a Dead List

You have a list. Hundreds of old quote requests that never converted. Most service business owners think those leads are dead — they're forgotten. Here's the 30-day campaign that wakes them up.

You have a list. A spreadsheet, a job system export, a thousand business cards in a drawer. Hundreds (or thousands) of people who once asked about your service and never bought.

Most service business owners think those leads are dead. They're not. They're forgotten. And one campaign can wake them up.

Why old leads aren't dead

Take a typical 800-lead old database for a roofer. The breakdown:

  • ~60% never decided — life got in the way, they got busy, they put it off
  • ~25% bought from a competitor — but may be unhappy or due for a follow-up service
  • ~10% don't remember — they inquired and forgot
  • ~5% are out — sold the house, no longer interested, etc.

The first 95% are recoverable with one campaign. Cold outbound to strangers converts at 0.5–2%. Reactivation to your own old list converts at 3–8% — 10–20× higher.

The math on a typical reactivation

For a roofer with 800 old leads, $9k average job:

  • Opt-outs (STOP replies): ~4% = 32 leads
  • Positive replies over 30 days: ~7% = 56 leads
  • Converted to booked jobs: ~2% = 16 jobs
  • Revenue recovered: 16 × $9,000 = $144,000
  • Time invested: ~5 hours setup + 20 hrs/wk replies for 30 days
  • ROI per hour invested: ~$1,800/hour

Numbers vary by industry and list quality. But the directional outcome — significant recovered revenue from a "dead" list — holds across roofing, HVAC, dental, med spa, contractors, landscapers.

The 4-touch campaign structure

Each touch has a specific job. Each segment (Hot/Warm/Cold) gets a slightly different message.

Touch 1 — Day 0: Light pattern interrupt

Goal: open the door. Not a sales message. Just "remember us?"

"Hi [Name] — this is [Your Name] at [Business]. You reached out about [Service] last [season/month]. Curious if that's still on your list? No pressure either way."

Touch 2 — Day 7: The offer

Goal: give them a real reason to reply NOW.

"[Name] — quick heads up: we're running [offer] through [end date]. Since you'd looked at [service] before, wanted to make sure you saw it. Reply YES if you want details."

Touch 3 — Day 14: Social proof / case study

Goal: show what you've been doing. Build trust on top of the offer.

Email format works best here. Include 1-2 specific recent jobs (anonymized if needed) — what was done, timeline, result.

Touch 4 — Day 30: Final clear ask

Goal: get a yes/no. Make it easy to opt out or move forward.

"[Name] — last note from me. If [service] is still something you want this year, easiest is to text YES. If you've decided to pass or already handled it, just text NO and I'll close out your file. Either is fine."

Compliance basics

Before you send a single SMS to a single lead:

  • They MUST have opted in (form submission, prior customer, written consent)
  • Include "Reply STOP to opt out" in every SMS
  • Honor STOPs within 24 hours
  • Don't send between 9pm and 8am local time
  • If you don't have proof of opt-in, use email only OR call them personally

The reactivation campaign is the highest-leverage marketing activity in service business — but TCPA compliance matters. Skip this section at your peril.
